Playbook: from Legacy to Operational
The hardest crossing on the ladder is getting AI out of a few heads and into the governed core. Here is the path.
Tiers one to three are the warm, pre-intelligent zone: absent, then scattered, then uneven. Tier four, Operational, is where AI enters the core with SOPs, policy, and measured gains. Crossing into it is the single most valuable move most organizations can make.
The four moves
Operating Model: take one repeatable deliverable and document the exact step where AI plugs in, turning one person’s workflow into a shared SOP and prompt.
Governance: ship a one-page AI usage policy covering approved tools and what data never gets pasted, and have everyone read it this week.
Talent: name one AI owner with protected time, and run a single session where power users demo real workflows to convert fear into a shared method.
Tool Standardization: run a 30-minute audit of every AI subscription, owner, and cost, then kill the obvious overlap and name a stack owner.
How you know you have crossed
You have crossed into Operational when AI sits at named steps the whole team follows, a written policy is actually read and followed, and you can show a measured gain on at least one repeatable workflow. The capability now survives a key person leaving.
